Most AI governance is instrumentation on a plane with no flight plan.
Boards approve the frameworks. Legal blesses the policy. Risk builds the control register. Someone stands up decision rights, observability, guardrails, evaluation gates — real instruments, competently built. None of it answers the only question that makes the instruments mean anything: what does this company become when the work itself is redesigned around AI?
There's a reliable tell. When a board hands "AI governance" to Legal, Risk, or IT, it has quietly turned a design problem into a compliance problem, and the design never gets done. Compliance can tell you whether the guardrails hold. It can't tell you where you're going. Only the CEO and the board can do that — and no framework, tool, or advisor can do it for them.

Led a global security and video platform program across 600+ sites in North America, EMEA, and APAC — a full platform replacement across 420+ retail stores, and an EMEA/APAC retrofit driven from 62 to 105 sites in eight months through tariff and pricing blockers. Within it, authored the architecture, technical design, and threat model for a five-store AI video-analytics pilot, working with Legal and Privacy on responsible-AI and AI risk scope.

Not the right fit
I don't sell tools. I have no hands-on deployment experience with the current generation of AI governance tooling vendors — that's a different job than the one I do. What I do is audit the stack, map the risk to the control, and tell you plainly when you don't need to buy anything yet. An advisor who recommends a purchase every time should be discounted to the size of his fee.
Not everything needs AI. Sometimes the honest answer is "none of this, not yet," and I'd rather say it early than watch a budget disappear into a pilot that was never going to change anything.
I'm also not the right fit for small businesses or solopreneurs looking for a quick AI implementation. The work I do requires organizational complexity and budget to match.
